Hometown Stream is an ad-free streaming platform built by independent producers for independent producers, with a public promise that contributors get $6 per subscriber per month. Behind that promise, Peter Malinger was paying about twenty contributors by hand every month, a process he described as horrible, and had spent a year trying to automate it. Peter had spent roughly a year trying to automate contributor payouts before this engagement. He worked through the tutorials, tried to set up payouts himself, and eventually gave up on doing it alone. In the meantime he was paying about twenty contributors by hand every month, reconciling who subscribed to whom one at a time, a process he described as horrible. A previous local developer stopped returning his calls. By the time the project started, his number one requirement was simple: reliability.

Image Pictures LLC has produced video and 3D animation in Tomah, Wisconsin since 2003. Its local-news partnership with a regional telecom grew a news staff from 4 to 14 and drew a write-up in 2015. In 2019 Peter co-founded Hometown Stream as the distribution arm: an ad-free subscription service at $9.99 a month on Roku, iOS, Android, smart TV, and web, carrying Hometown Originals, faith and family titles, documentaries, westerns, classic film and TV, and kids programming. The platform's public pitch to producers is specific: $6 per attributed subscriber per month, $3 per qualifying rental, your own landing page and subscription plan, and automatic payouts.

What a manual payout month looked like

The economics were simple and the plumbing was not. Each contributor had a unique landing page and subscription plan, so every month Peter reconciled who subscribed to whom and paid roughly twenty producers one at a time. He had watched the tutorials, tried Stripe Connect himself, and given up.

That manual loop is expensive in ways owners rarely total up. Industry benchmarks put the fully loaded cost of a manually processed payment between $9.40 (Ardent Partners 2025 average cost per invoice) and $15 to $40 per payment task. Manual one-by-one payouts run 2 to 4 minutes each in transaction time alone, before reconciliation.

The creator side is unforgiving. In a 2026 payout-industry survey, 26% of platforms said they had lost contributors in the previous twelve months because of payout problems, and 47% of creators rank timely payment among their three most important requirements of any platform.

What we built

Scoped on a 15-minute phone call on a Monday evening. Contract accepted the same night. Daily progress updates promised and delivered.

Stripe Connect Express onboarding: a standalone link contributors complete on their own, with identity verification, bank account, and tax details handled by Stripe. Peter never touches a W-9.

Plan-to-account mapping: a layer that ties each subscription plan to the correct connected account, so a subscriber's payment knows whose $6 it is.

Webhook payout routing: a listener catches each successful subscription invoice and creates the contributor transfer automatically, on a 7-day delay that covers the 5-day free trial and gives room for disputes.

Contributor visibility and handoff: producers see their earnings in the standard Stripe Express dashboard, and contributors got a written onboarding guide plus a walkthrough call with Peter.

Seven days after the contract was accepted, Peter released the funds. One contributor had self-onboarded with no help, another had asked to rename his connected account for a new film company, and Peter had messaged about the next project.

Still answering after the invoice

Two weeks after delivery, a Stripe warning email showed the payout webhook had been failing for six days. We traced it the same day to a runtime incompatibility in the serverless environment (a synchronous signature check that had to become asynchronous), fixed and redeployed it, then found a second cause that only Peter could resolve on the account side and told him exactly what to click. No contributor money was lost; the failed events were all for producers who had not onboarded yet. The previous developer never called back. That was the whole job.
